Lessons Learned From Global Sap Implementation in Asia

With my current role of managing global virtual project teams, I have been asked repeatedly by my peers on what are the key success factors of implementing SAP for plant start-up in Asia, especially since the users have no previous SAP experience and business process knowledge ,and English is not their first language.

As you can see, global project teams have several unique characters and challenges, such as multi-functional, constantly evolving to meet business and resource constraints, matrix structured, culturally diverse and geographically distributed. These challenges resulted in that corporate culture is not very conductive for effective communication and cross-team learning. Many learning opportunities are missed and corporate have been paying high price for repeating similar mistakes. Thus, capturing and sharing lessons learned as must-to-have project management processes will reduce global project costs and increase customers and users’ satisfaction. 

If you are responsible for global SAP rollout, here are some lessons learned that can benefit your team and your company.

Lessons Learned – Local Leadership Buy-in event
More often, global project team encounters issues like roles and responsibilities of extended team* are not well defined, local support team resources are not committed after project started, there is no go-to person on site to coordinate issues between site, business team and project team, etc.  In order to get full support from the local leadership team, a project buy-in event needs to carry out by change management team 3-6 months prior to the project kick-off to help local leaders to understand that SAP implementation project is not only an IT implementation, but a business project as well; to help local leaders to understand the importance of aligning business to SAP; to communicate with local leaders clearly about organizational structure, business processes and business units that will be impacted by implementation, resource requirements, etc.  

Lessons Learned – Decoding Email Messages
As many companies are moving their business to Asia, communicating effectively in a cross-cultural work environment can ensure companies’ international business success.  Due to the language barriers and different vocabulary systems, core team and local users are having difficulty understanding and decoding email messages.  As a result, misunderstanding often arises and issues do not get resolved on time, which affects activities schedule and eventually, affects the rollout schedule.

The recommendation is to conduct a Cross-Cultural Communication session during the Kick-off period to the local users and project team to recognize specific cultural differences, to aware of communication differences and to overcome or minimize the cultural communication barriers to high quality communication. 

Lessons Learned – Local Site Coordinator
Global SAP ERP project team normally is referred to as “virtual team”. Team members are working on remote and scattered all over the world. For example, my team has about sixty members and they are located in Germany, Budapest, Mexico, US, Canada, Singapore, China. A lot of times, core team members do not know who to go to address local business-related activities and issues; users do not know who to go to bring up project and business-related issues; and local site management does not get the latest project status therefore unable to provide just-in-time support.

The recommendation is to nominate an experienced site coordinator onsite to act as a local go-to person for all SAP-related issues. The role is responsible for communicating to all appropriate parties on overall project status, issues, successes, and barriers to keep the members engaged in the project.

Lessons Learned – ERP concept and Global Business Process
For most international companies, global SAP implementation is to provide an ERP solution in support of constructing new production start-up in Asia. Most of users are new hires and they do not understand the ERP concept or the Global Template; they do not understand their roles and the associated business processes.

Recommendation is to conduct a Global Template Familiarization session to introduce the Global End-to-End Processes to the users. Afterwards, change management team should work with the local business to determine which processes are applicable to the site, and which ones need localization due to legal and language requirements. A process mapping exercise is highly recommended as well, where the to-be processes (Visio diagram with swim-lanes) are finalized and presented to the local management team. Upon their agreement, SAP roles are able locked, training courses for different SAP roles can be assigned.

Lessons Learned – To-be Process
Like I mentioned above, users are new and they do not have much of SAP and business process knowledge. It is unrealistic to expect users to grasp the to-be process fully.

Recommendation is to conduct a User Acceptance Test/Process Testing prior to go-live after end user Basic SAP and business process training.  By now, the design has been tested by the Core Team, actual data has been loaded to the test environment, and Super Users have been trained in SAP and business concepts.  The Super Users run through the integration test script. This milestone ensures the design works, the data load is accurate and complete, and the super users are trained properly. This key success step should be included in the project plan in order to give core team, business team and extended team good visibility.

Lessons Learned – Master Data & Data Validation
Another issue global SAP implementation team faces is that requesting for data validation took much longer than expected. Three steps that involved in master data. There are data collecting, data loading and data validation. Because not all colleagues from business have been told the data collection process, “how” to validate and the importance of validation, master data always came last minute and past the deadline.

The recommendation is that change management team to conduct workshops locally to explain the data collection and data validation process to business users; to help users understand the meaning of the fields to be validated; and to communicate roles and responsibilities surrounding master data collection and validation by specify who will do what by when. Further, requests for validation should be to a single individual, not a group. Project manager should segregate data load and data validation activities in work plan and ties back to articulating due dates for specific activities and responsibilities distribution list.

Lessons Learned – End User Training
According to normal SAP implementation methodology, change management team plans the training activities one month before system go-live. The training focuses on to-be processes. 

Due to the cultural differences, people in Asia intent to nod a lot when instructor talking. It does mean they understand what instructor talking about, it only means that “I hear you”. They may not tell instructors if they really understand the process/SAP transactions or not.  Core team members, for example, weren’t aware that some users didn’t take the basic SAP training until they started the delta training. This resulted in that user’s SAP and business process knowledge level may not attain the level expected and some users are unable to perform transactions in SAP, e.g. create STO to move raw materials from the US to Asia, near go-live.

The recommendation is to set up process to on board new staff. The process includes obtain the SAP ID, go through the SAP navigation training, the SAP functional module training, obtain the knowledge from Subject Matter Experts (SMEs), and go through the after-training test.  The process should ensure the new users fully understand the process and can create the transactions in SAP independently. The standard training goes first, and in the support period, have a 2-3 week refresher training.  People are more familiar with the process and know how SAP supports the process.  They then start asking questions and we know their learning situation. 

Sounded communication between core team and local extended team is very important factor for global SAP rollout. Including all team members in the email loop and plan the regular team update meetings can keep all parties on the same page on each project stage.  

In summary, many leading companies use SAP ERP system as an essential infrastructure to provide integrated and standardized real time data to support their global operations. As they move their productions to Asia, they are facing very complicated issues and unique challenges due to national cultural differences and local requirements. Researches of the impact of different cultures on SAP ERP systems implementation in Asian region have not been taken widely yet. Any mistakes of implementation can cost company millions and millions of dollars. Therefore, these lessons we learned from real-time SAP rollouts will provide some guidance on global SAP ERP implementation in Asia.

Selecting an ERP Solution The first step in the implementation process is to select the ERP software solution that is most appropriate for your business. This requires you to determine what your goals are as a business and what you want an ERP system to do to help you achieve those goals. You need to look at the people who will be actually using the software, including which department functions will be included in the integration and how to include your personnel in the decision process. You need to determine what you want the ERP software to do for your business and to list the functions that are required for your business. Finally, you ll need to research different ERP software vendors, since each package has pros and cons that may or may not be right for your company s needs.

Determining Your Goals When researching potential ERP packages, you need to have a clear understanding of what your goals are as a business, and what you want out of an ERP software system. You need to ask yourself specific questions to determine what the precise needs of your business are. Some of these questions may include:

- What process and productivity goals are you trying to achieve through the new ERP system? One of the primary reasons for implementing an ERP system is to improve productivity across the company by streamlining how different departments are connected and how they use each other s data. Knowing the specific goals for your business will make it easier for you to select the right vendor and software package to meet your goals.

- Which departments will be most affected and should have the most say in the decision? Some companies that integrate ERP software into their business only focus on specific departments within their business, such as accounting and payroll. Others want a system-wide package that will impact all departments. Knowing which departments will be affected will allow you to build a planning and implementation team with representatives from all of the affected departments.

- How will you determine success? What are the success metrics? Within what timeframe should it be implemented? It will be impossible to achieve success if you do not know what success means to your business. Knowing the metrics that you want to monitor will allow you to manage the implementation process to ensure that success is met. Your business goals are the direct driver behind selecting an ERP software solution.

If a certain system will not help you directly achieve your goals, then any investment in that system is wasted money.

On the other hand, you may discover through this goal evaluation process that an ERP solution is not the right solution for your company at this time. An ERP software system is a significant investment in time and resources, and committing to this sort of investment for the sole reason that other businesses like yours are making this investment is not a logical conclusion. Your goal at this point may be to find the right ERP solution for your business, but it is important to keep an open mind. You should not invest in such a wide-reaching system if your business could be better served through process improvements or a redesign of your organizational structure.

Before you embark on the ERP planning process, it is useful to perform a process study on the existing functions within your business. This evaluation will act as a baseline from which you can evaluate potential improvements during the ERP planning process and actual improvements after the ERP system integration.

Evaluating the Vendor Landscape

With your requirements list in hand, you can now begin to research potential products that meet your requirements and vendors that can help your business achieve its goals. But where do you start?

A good starting point for evaluating potential ERP system vendors is not the vendors themselves, but independent research organizations who have examined the marketplace and have unbiased opinions on different vendors. Forrester Research and Gartner Research are two examples of independent market research firms who provide insight and advice to companies on a variety of technology and business topics.

With your requirements list in hand, review the data on as many different vendors as you can. Take note of potential matches as you go, and you will end up with a “short list” of vendors that at first glance meet the needs of your business. Once you have developed a short list of vendors, now is the time for more in depth examination of each vendor. Some potential questions to be answered include:

- What is their experience in your industry? – What local support do they provide? – How well funded are they? – How long have they been in existence? – What future developments do they have planned for the system?

While your company could theoretically mix and match modules from different vendors to create an “ideal” solution for your specific business needs, this concept provides additional headaches in terms of multiple phone numbers and contacts for support and sales, and non-compatibility between modules of differing vendors.

Having one vendor supply a complete solution eliminates these problems, giving you a single point of contact and a seamless application across your business. It also avoids the problem of blamestorming amongst multiple vendors when a problems does occur.

As with any large investment, you should have several potential vendors and software platforms on your short list, rather than placing your faith in one or two packages. Investing up front in quality background research will ensure that you find the right vendor, the right software, and the right system configuration for your specific business, industry, and requirements.

The installation and integration of an ERP software system is a significant decision on the part of a company, and a significant commitment of time, personnel, and funding. Choosing the right ERP system for your business can be simplified if you have a good understanding of your requirements, research available ERP software packages, and perform due diligence, asking potential vendors the right questions.

In a nutshell, your preparation for selecting an ERP software system should include: – Clarifying your business goals – Creating an ERP implementation team – Determining your system requirements – Examining the vendor landscape and create a short list – Performing due diligence of potential vendors and software options and performance – Creating a detailed implementation plan to include training, integration, analysis of success metrics, and post-implementation support. – Planning for post-implementation hurdles such as short-term productivity loss while your team negotiates the system learning curve After your preparation is complete, you should have extensive knowledge of the ERP market and be ready to move forward and select a vendor to implement the right ERP solution for your business.

Often, these metrics correspond to specific measurement metrics within the Global Reporting Initiative Sustainability Reporting Guidelines.

Governance, Risk Management and Compliance

Almost all sustainability programs contain elements of governance, risk management, and compliance. At this level, an internal control system allows companies to more effectively and efficiently manage these requirements ? whether government mandated or established by the company ? by providing an automated solution to manage control activities.

An internal control system can centralize the information manufacturers and distributors need to manage sustainability activities within any functional area (e.g., supply chain management) and across the enterprise. The approach focuses on four areas:

1.Documentation. Provide a central repository for all governance, risk management, and compliance-related documents that is accessible to auditors and managers, and where documents are updated as close to real time as possible.

2.Testing. Track testing activities, including what was tested, when, by whom, results, and remedial actions when testing failed.

3.User interface. Communicate all key information to the appropriate audiences through an intuitive, secure, role-based, user-defined portal.

4.Monitoring. Enable companies to manage key events and transactions within their ERP and other business applications to easily present any significant or material events to the appropriate audience.

As a result, the reporting layer can include the documentation or history of on-site audits of business practices for all the preferred suppliers listed in the ERP system.

Enterprise Performance Management

Enterprise performance management systems deliver business intelligence via dashboards, scorecards, reports and alerts that allow knowledge workers to thoroughly analyze complex problems and then take action. They are what let us know that sustainability objectives are being met or whether action needs to be taken to get the effort back on track. Role-based dashboards work as the heart of the solution and act as a gateway for sustainability activity management. Workers can quickly navigate from alerts to detailed reports to the actual transactional data.

Enterprise performance management also includes a workflow layer. The workflow layer is mandatory for managing the complex interactions of individuals engaged in sustainability activities, such as monitoring carbon dioxide emissions or energy usage. System-based controls, paperless activities, and electronic approvals promote repeatable and sustainable actions and allow manufacturers and distributors to easily monitor key events, while enabling simpler audit trails and reducing risk.

The Pathway to Linux Domination – Where Do We Go From Here?

Maybe domination is too strong a word. Maybe not. The market conditions for Linux are as favorable as they have ever been. Apple and Microsoft have weaknesses that are either plainly evident, or will be revealed soon.

The general public is becoming more technologically savvy in general, and beginning to understand their options. There are just a few things that stand in the way of the general public’s adoption of the operating system, in my opinion. We’ll tackle Linux’s greatest opportunities and the weaknesses that can and do slow down its adoption as a mainstream OS.

Let’s start with the favorable environment: Microsoft is really hurting with Vista. I mean badly. They’ve made an operating system that has locked itself out of all but the new PC market. Then, it nags you like a small child each time you need install a program, or download something, or sync your mp3 player. The business market will hardly touch this. Now, they’ve hired Jerry Seinfeld to fix it all. Somebody needs to tell them that just because he idolizes Superman, doesn’t mean he is Superman. Microsoft looks tired. They should probably just release an OS called XPlus( for the uninitiated, that would be XP SP4.)

Apple, while gaining market share and shooting at Microsoft, is now worth more than Google. There are problems that lie down the path of growth. Apple has always bragged about security, and the fact that you don’t need anti-virus for their systems. My computer teacher( millenia ago ) told me it wasn’t needed for one simple reason: Crackers(known to the general public as “hackers”) didn’t find it very profitable to crack a MAC. The adoption rate was too low. Now that the adoption rate has increased, the prospect of savaging bragadocious fanboys is almost irresistible. What could be better than humiliating the arrogant, artsy crowd?

Then there’s the fact that Microsoft seems a kindly old grandfather when it comes to openness. Steve Jobs holds his cards ridiculously close to his chest. While this might not bother the average user, it will get on the nerves of those who want complete control of their system. Apple has tighter DRM than Microsoft, and has recently come under fire for their invisible software upgrades. It won’t take long for the more adventurous user to download another OS and find other programs to meet her needs.

Linux has made great strides because of one flavor of their operating system: Ubuntu. Talk all you want about how Debian, Fedora, and SUSE are the pure, unadulterated nectar of the Linux gods. Mark Shuttleworth’s Canonical has made Linux palatable for the average user. The install process is simple, it’s free, and adding programs is a snap using Synaptic. Wireless support is vastly better in this distro, as is printer support. Plus, it boasts the largest Linux community.

That community tends to write programs that solve extremely specific problems. They are also writing programs that meet or exceed closed source, commercially available software. This is the most vital thing for the continued growth of Linux as an operating system.

The security problems for Linux are almost non-existent at present time. It’s pretty air tight, not to say that it can’t be done, it’s just that it is far more profitable to hack internet communications than it is to hack a Linux box. Plus, the Linux community will track you down and make you eat your hard drive if you take out one of their PC’s. This may change as well, with broader adoption, but right now I am not worried about some Windoze script kiddie hacking my box.

If all this is true, then what stands in the way of further Linux adoption?

Sound. I bet you thought I was going to say “the command line”. We’ll get to that later. Linux sound is a pain to configure, and is really horrible if you want to run more than one program that requires sound output. There are a couple of different ways to implement sound in Linux. Some of them are stable, some are not. In 50% of all cases, one application’s sound will work, while another will not. Yesterday, I ran into a case where a sound server actually kept an entire application from running. Until Linux converts to a single, common sound architecture, then it will keep the average user dependent on…

The command line. You knew it was coming, I gave you fair warning. I enjoy the command line, to a certain extent. It allows me to instantly kill a program when it hangs, no questions asked. I can edit configuration files without opening a text editor. Just today, an article came across my screen, in which the author stated that you could use Linux forever without having to touch the command line. While technically true, that assertion is misleading, at best. All help articles in Linux forums start with, or assume you have already opened the command line. If you need to fix something, you will be using the CL, or you will not be using Linux very long.

This is something that people are going to have to come to terms with, unless Linux kernels and library sources are closed. What will hopefully happen is a more accessible command line integrated into the various window managers as part of the default configuration. Predictive commands(and the ability for expert users to turn this feature off) should play a huge roll when delivering the rollout to the average user. The final holdup is…

Developers, Developers, Developers. So we laughed at Steve “MonkeyBoy” Ballmer during his outburst of “irrational exuberance”. Major developers of closed-source software will have to get on board for the full adoption of Linux. Even though I love to GIMP, and am huge devotee, I miss the incredible batch processing abilities, and clean interface of Photoshop CS3(GIMPShop doesn’t cut it). I just do. I miss Flash. I don’t want to dual boot, or use WINE. I want a natively run solution. That is what is currently missing in the Linux equation. I want a peanut butter sandwich, not a bologna sandwich. Just because you can eat it, doesn’t mean you enjoy it as much. The common Windows user feels a far greater fear than I do in this regard, and they won’t give up their familiar programs and OS without a serious fight.

For every flaw, Linux has thousands of advantages. Linux will become a major player on the OS scene, has(and will) be the greatest bridge on the path to platform independent software and cloud computing. It will. The question is, how soon will we, as the Linux community, stop arguing over whose distro is better, and have a conversation about which path it will take to domination as an operating system.
